Weve got all kinds of missions, a part of the mission is the athletic one, but believe it or not within this culture of a university context, its actually the third most important. And again, this solve the problem you and I were just talking about. What are our core values? And even if its delusional I still wont touch it. Anson: First of all we do it 3 times a year, not once. Hes an unbelievable man, but hes incredibly demanding.. So of course they all go storming into his office and told him, you know, Professor Brodsky, Im sorry, were not going to do this. And heres what she tells me. And obviously our history is so good at projecting this they have to make a change if they want to get there. You guys have to lead them verbally on the field. And so it was really, it was eye-opening for me. I think that team won the national championship. If they take responsibility its amazing the things that theyre going to accomplish as soon as they take responsibility for everything. Its unrolling itself out on a world stage. And as impressive as that is, h But there is a line, and if their average is under a 3.0 in that line and youre on scholarship, we try to get that girl to transfer, and if shes not on scholarship we try to get her to quit the team. I have the perspective that the best managers arent just leaders, but theyre coaches, which I think is true. In a typical narrative its laced with protections about why they havent achieved their potential. And this was extraordinary. So its almost like a gender pressure against leadership. I mean, whats amazing to me is the lack of confidence in so many extraordinary women Ive trained. And what was interesting about Jack Welch is he would sit on the stage in a comfortable chair, interviewed by someone from Fortune also sitting in a comfortable chair, and he would just answer questions. And heres whats critical in the performance review. And so if they claim they have a 4.5 in the beat, which is professional level in terms of cardiovascular fitness, and yet their beat score was a 30, and the qualifying line to get on the field is 40, I will debate it with them. And I absolutely loved everything in his book. And now they know, and certainly in these other environments they had the same struggle. I dont think he understands who is in the room. It would make you think twice before complaining about a lack of playing time, or anything else. I will never interfere with a persons self-belief. A part of being able to lead anyone, especially now is to win their trust. Just give me the tools. We need them to embrace and live what we have collected below because our culture and core values are only as strong as our leaders and what they endorse and drive as acceptable behavior. Anson: Well, basically I had this girlI shared the data with her, and shes sitting across from me in cold silence, and Im thinking oh, my gosh, I shouldnt have shared this with her. And as we come into this session, obviously were there early because we dont want to disturb the practice. Coach Dorrance: Well, I think what youre trying to do within the context of what youre talking about in the work world, but this applies in our stuff incredibly. Anson has 40 years in his coaching career and he's lost less than 70 games. He would say every one of you guys are underpaying HR. I could feel the love. And my ego after that conversation or soaring like a hawk, she could feel my love. He assembles all of us in a room, all of the Ph.D. candidates and masters candidates and says, Okay, I want all of you people to memorize reams of Russian poetry and Russian literature. And now these students are looking at each other and they cant believe it. They get to see exactly where they are on it. In fact the Lady Tar Heels have won 22 of the 36 NCAA soccer championships. We are some of the best students in Russian literature and poetry in the world, and we are not going to memorize poetry for you. They are sprinting all over the place going from one session to the other, there was no break. I loved the introductory course that we were given to learn how to teach in our church. And I said why? You cared about me and you still care about me. UNC women's head coach, Anson Dorrance, shares the major ideas revolving around culture that have shaped his long and storied coaching career. And then all of a sudden five minutes before the practice session begins a manager of the team comes up and hands us a practice outline of whats going to happen. So all of a sudden I was collecting all this data on all of the kids and what their teammates thought of their character. So those three fundamental things, basically the core values, which is character construction, the competitive cauldron, which is basically mentality construction. In the old days, because I love reading business books, Ive read all the business books of best sellers and Ive read them all. If I say you lead by example, what Im basically saying is youre not a leader because leading by example is not leadership, youre just my best frigging player. And this person would ask him questions. Now, the way we raise our kids, as we spend every single day ass-kissing all of them, they have no sense of authority because they know their parents are full of crap. Were sending our top athletes all over the place and a lot of that is because they are living the core values in the most positive way and Im writing that into the recommendation. He has one of the most successful coaching records in the history of athletics. By the end of the season, weve got a cauldron rank in every single practice for the entire year, and it dictates where youre going to go. The top 10 are basically starters, the top 16 basically playing every game.The top five end up signing pro contracts. I remember how excited everyone was, and how impressed we all were when Coach Dorrance shared his 12 Core Values. So I have also read that you sit down with your players once a year to kind of do an overall player evaluation. They leave the room and they get together as a cabal and they say, oh my gosh, this crazy Russian doesnt know what hes doing. Core Value #12: We want our lives to be never-ending ascensions. You criticized me here. So now what we share is we share the top 4, we share their names and their ranks and everything, and then we share a one line statement not of where this girl ranks, but of where she is in the core values. Did we tweak their leadership a little bit and maybe help them to a small degree? Yep, I dont work very hard. That definitely would solve the problem. But talent is just so overwhelmingly tempting. This kid is coming home from school. And so I had all these ridiculous core values that I was expecting everyone to live by, but no one really lived by them except if it was a coincidence. They go storming back into Brodskys office. So in your case, you know, someone with an incredible high IQ or some Harvard graduate that finished, you know, summa cum laude. Of course were all excited by huge talent and so the temptation is always to recruit talent. Melissa: And where do you seek these new ideas? I like that core value. So if you want to develop elite athletes, you dont develop them in a recreational environment. Anson: Hi. So the first step in leading anyone is to win their trust. But basically thats one of many failed experiments that Ive done with my leaders. Because theyre not working for you, which is why theyre in your bottom 10%. And Im thinking great, well have all these core values. Here is the first principle. And so often time its not just the training environment thats critical for us, its how we can get into, again, the mindset of the players to get them to change a certain mindset or a narrative thats protecting them from getting to their potential. And they brought Brodsky in and Brodsky sat down all of his PhD candidates and masters candidates in Russian literature and assigned them all of this Russian literature and poetry to memorize. My favorite moment, every time I would hear him speak, was when he would tell everyone in the room that every single year fire, the bottom 10% of your workforce, everyone in the room would gasp. And what I love about its ultimate theme, its basically doing well by doing good. In fact some are made so clear that on the first day of practice this August, theres some players that arent going to be practicing with us because they failed the initial test to get them into training, which is a beat test which measures their cardiovascular efficiency. So this is where were trying to drive them. The first time in her life and all of her conversations she had at her fingertips Russian poetry to recite to a colleague as they were discussing this poem or this short story or this novel. But these were leaders. Anson: Okay. Thats too far beneath us.. All these kids that were substandard, I would kill myself to try to get them there, burning just so much energy on these people that didnt end up helping me much anyway, but I did transform them to a small degree. This kid is now there with his parents and hes got all Fs on his report card. And its certainly not just the bottom line. These have been developed over the years. And thats one of the greatest compliments Ive ever received, even though its sort of framed as a backhanded compliment. We are not going to go back to elementary school and memorize poetry for this man. But a lot of what goes on, I think, that takes us and our teams to our potential is our capacity to motivate the players that are in our environment. And we develop such an incredible mentality. Now obviously I need verbal leaders. She said it completely transformed her cerebral fabric. No standards, no respect for authority. To live the core values is incredibly challenging because this is a review of their character. I mean, hes incredibly demanding and yet you can feel his love for you. It changed everything about her appreciation for the poetry and literature that she was studying. But the amount of energy it required was overwhelming. We have 13 different core values that every one of our players has to live by. I want them to win gold medals in the Olympics. Especially if its a woman, if a woman doesnt trust you, I dont care how competent you are and insightful you are and inspiring you are. What have you found on the developing coaches side that maybe would, if I was a business owner out there thinking about how do I build my senior leadership team?
